Tell me about a time you had to give a peer feedback they did not want to hear. How did you deliver it and what happened?
What they are really testing: They want to know if you can be direct without being cruel, and whether you separate the behaviour from the person when the stakes are real.
A real interview question
Tell me about a time you had to give a peer feedback they did not want to hear. How did you deliver it and what happened?
What most people say
drag me
“I used the feedback sandwich. I said something nice, then the criticism, then something nice again, and it went fine.”
Formulaic, hides the message, and gives no evidence that any behaviour actually changed afterwards.
The follow-ups they ask next
What if they had refused to change?
Escalate the pattern, not the person, and bring the same evidence to the manager.
Why not raise it in the retro?
Public criticism buys defensiveness. Private first, systemic fix in the open.
How do you take feedback yourself?
Give a real example where you were wrong and say what you changed.
What the interviewer is listening for
- Brings evidence rather than impressions
- Chooses a private setting and goes early
- Discovers the root cause was systemic load, not character
- Reports a measured change in behaviour afterwards
What sinks the answer
- Delivers criticism publicly to make a point
- Uses a formula like the sandwich instead of saying the thing
- Blames the person and never checks the system around them
- Avoids the conversation and complains to the manager first
If you genuinely do not know
Say this instead of freezing. Reasoning out loud from what you do know beats silence every single time, and a good interviewer is listening for exactly that.
“I have not had to do this at high stakes yet, but here is how I would approach it. I would collect two or three specific examples first, then ask for a private fifteen minutes and lead with impact rather than character, because ...”
Keep going with behavioural
